A hydraulic clutch has two cylinders: the one the pedal pushes and the one that moves the release fork at the gearbox. They look broadly similar in a photograph and are not interchangeable.

Seals, fluid and the pedal that sinks

The usual failure is the internal seals. Fluid passes them instead of moving the piston, which gives a pedal that goes soft or sinks to the floor with no visible leak anywhere on the vehicle.

Check the rubber boot on the pushrod while you are there. Once it splits, grit and water reach the piston and the bore scores — which is what turns a cheap seal kit into a new cylinder.
